Zyos Group is a digital transformation consultancy for associations, PE-backed companies, and growth-stage SMBs. We diagnose your operational maturity, phase the work, deliver the gains, and run continuous Process Intelligence so the improvement compounds.
The Zyos Group methodology, in numbers
We don't try to be everything to everyone. We work with organizations whose growth is being held back by manual processes, disconnected systems, and underutilized data — and who are ready to do something about it.
Most associations run on a legacy AMS that doesn't talk to the CRM, on membership renewal and event registration processes that are still substantially manual, and on operations staff carrying significant key-person risk. Board reporting takes weeks. AI is a board topic, but the data infrastructure to support it doesn't exist yet.
We enhance the membership experience — gated content, tiers, communications, member analytics, ecommerce, LMS, and website. We implement and optimize best-in-class software across AMS, CRM, sales, and customer success. We integrate the operational layer, document the workflows that lived in one person's head, and build the data foundation that makes agentic AI a practical option, not a slide.
See association engagementsRevenue operations don't connect. Reporting can't survive a due diligence pull. Operational processes don't scale without proportional headcount. And the technology stack accumulated through three rounds of CEOs and two acquisitions is somebody else's problem until it's yours.
We integrate the revenue stack, build the reporting and KPI infrastructure that holds up under PE scrutiny, eliminate the manual workflows that block scale, and document the operational layer to a standard that supports growth, exit, or both. For PE firms, we run portfolio-wide Process Intelligence — a single operational signal across portcos.
See PE & SMB engagementsNonprofits, healthcare-adjacent organizations, and other knowledge-work-intensive operators share a pattern: manual processes that grew with the organization, siloed data spread across four systems that were each "the right answer" at the time, technology underutilized because nobody had the bandwidth to configure it properly, and key-person risk on the people who hold it all together.
The framework is the same. Diagnose the operational layer. Phase the work. Deliver the high-leverage wins first. Build toward a measurable, AI-ready foundation. The vertical changes; the discipline doesn't.
See general engagementsNo one signs a transformation engagement on a vibe. Every prospect moves through a structured, transparent diagnostic before any commercial conversation. The output is a measured starting point, a phased plan, and a price you can defend to a board.
A 33-question diagnostic. Produces an Opportunity Index, a Readiness Score, and an AI Horizon. We tell you whether an engagement is recommended, what conditions need to be addressed first, or whether the timing isn't right yet.
Your team fills out the Business Transformation Framework. We aggregate, surface where you agree, surface where you don't, then build a phased crawl-walk-run roadmap with deliverables, sprint estimates, and a real proposal.
You pick the engagement model that fits — Fixed Price, Retainer, or Agentic AI as a Service. We sign the SOW. Sprint 1 starts with the highest-impact, lowest-dependency win — proof of value before psychological commitment.
Agentic AI is real. Deploying it on operations that aren’t documented, integrated, or measured is also real — and it produces unreliable outputs from unreliable inputs. We sequence the foundation work first, deploy AI second, and measure both with Process Intelligence so the value compounds instead of evaporates.
Data integrated, processes documented, workflows visible. Most organizations have AI on the strategic plan and a data layer that can’t support it. We close that gap as Phase 1 of any engagement.
We don’t deploy AI on every workflow. We identify one or two where it compounds value — usually the highest-volume manual touchpoint or the largest reporting bottleneck — and build the agent against documented baselines.
Process Intelligence runs continuously after deployment. Drift gets caught early. Quarterly Optimization Scores update against the original baseline. The roadmap evolves with what’s actually working.
Every Opportunity Engine assessment includes an AI Horizon score — a measurement of how close your operations actually are to agentic-AI deployment, on a 1.0–5.0 scale. It’s where the AI conversation should start.
Get your AI Horizon score →Different organizations need different commercial shapes. A clean, bounded build is not the same conversation as a multi-year transformation, which is not the same as a continuous measurement layer. We offer three distinct engagement models and we tell you which one fits.
For organizations that have a clean, bounded scope and a known endpoint. We apply the Process Intelligence framework lightly at the start to confirm scope and establish acceptance criteria, then deliver against a fixed-price plan.
Monthly hours-based engagement for larger customers with complex, multi-function digital transformation needs. The Process Intelligence framework runs from day one to baseline the operational layer and anchor the roadmap. Sprint cadence over 6–18 months.
Process Intelligence is the foundation; Agentic AI as a Service is the product. Zyos Group's continuous offering deploys, runs, and optimizes agentic AI on your operational layer — riding on the integrated data, documented processes, and instrumented workflows that the Process Intelligence framework establishes. Sold separately from implementation; it is its own product line.
Optional add-on for project work. If you build something with us under Fixed Price or Retainer and want infrastructure-only support without the continuous Agentic AI as a Service layer, that's available as an add-on at the end of the project.
Process Intelligence is the methodology Zyos Group uses to measure, monitor, and optimize a client's operational layer — and it is the same discipline that builds the integrated, documented, instrumented foundation our Agentic AI as a Service product needs to deploy safely and create durable value. A consistent 1–5 scoring model across five operational dimensions, applied at the start of every engagement and continuously inside every AaaS engagement. The framework that turns "we should do something with AI" into a measurable, phased, deliverable program of work.
Five operational dimensions, each scored on a 1–5 scale: process maturity, technology and integration, data quality, automation and AI readiness, and people and knowledge risk. Aggregated into an Opportunity Index that quantifies how much improvement room exists.
Monthly performance reporting. Quarterly Optimization Score updates to track maturity improvement over time. Annual roadmap refresh. The cadence makes operational maturity a metric your board and your finance committee can read like a KPI.
Continuous observation of integrations, automations, data quality, and key-person risk. When something drifts, we surface it before it breaks. When the score moves, we explain why. The monitoring layer is what makes "continuous optimization" mean something concrete.
The same scale is used for the Opportunity Index, Readiness Score, and Optimization Score.
Every engagement comes with a customer login to the Zyos OS portal. The same surfaces our team uses to run the work, exposed to you. No status-deck theater, no dashboards built for the board meeting. The system of record is the report.

Quarterly re-assessment of your Process Intelligence scores against the original baseline, plus the operational KPIs that matter to your business — renewal rate, integration uptime, automation hit rate, cycle time. The QBR runs on this.
Process maps, SOPs, architecture diagrams, monthly performance reports, and quarterly Optimization Scores — all in one place, version-controlled, available to your team without waiting for an email.
Zyos Group is a digital transformation consultancy. We help associations, PE-backed companies, and growth-stage SMBs eliminate operational waste, automate manual processes, integrate disconnected technology systems, and build the data and automation infrastructure required to deploy AI. We diagnose, design, build, and optimize. We are not a software vendor, a staffing firm, or a marketing agency.
The Opportunity Engine is our 33-question diagnostic. It assesses your operational maturity across five dimensions and produces three scores: an Opportunity Index (how much improvement room exists), a Readiness Score (whether your organization can actually execute a transformation right now), and an AI Horizon (how close you are to being able to deploy agentic AI). Yes, taking the Opportunity Engine is the way every engagement starts. The diagnostic is the foundation everything else gets built on.
Process Intelligence is the foundation. Agentic AI as a Service is the product that runs on it. Process Intelligence is the internal methodology — the 1–5 scoring model, the cadence, the monitoring layer, the human-in-the-loop interpretation. It's how we work. It runs at the start of every engagement and continuously underneath every AaaS deployment. Agentic AI as a Service (Agent As A Service / AaaS) is Zyos Group's core continuous product: agents deployed and continuously optimized on the foundation Process Intelligence builds. The framework is what we use to make AI safe and measurable; Agentic AI as a Service is what we sell.
No. Zyos Group is platform-neutral. We work with whatever your CRM, AMS, automation layer, and reporting layer happen to be. We never resell software, never receive vendor commissions, and never recommend a tool because we have a partnership with it. When your roadmap calls for a platform change, we run a vendor-agnostic selection process based on your actual requirements.
A three-phase agentic AI playbook. Foundation first — we integrate the data layer, document the processes, and instrument the workflows so the inputs an AI agent would consume are reliable. Targeted agentic pilots — we deploy AI against specific high-value workflows, against documented Process Intelligence baselines, so performance can be measured rather than assumed. Scale with measurement — continuous Process Intelligence catches drift, and quarterly Optimization Scores update against the baseline.
Process Intelligence is the framework that turns "we should do something with AI" into a measurable, phased, deliverable program. The pattern is built so the AI investment compounds value rather than evaporates.
The AI Horizon is one of three scores the Opportunity Engine produces, on the same 1.0–5.0 scale as the Opportunity Value Score and Execution Readiness Score. It quantifies how close your operations are to safe, valuable agentic AI deployment:
The AI Horizon is capped at 2.5 if process documentation is below threshold, regardless of how strong the rest of the operational layer is. Reliable AI requires reliable inputs. Deploying AI on undocumented operations produces unreliable outputs from unreliable inputs — the cap reflects that reality, and it is what tells a board the foundation work is the AI investment, not a prerequisite to be skipped.
Fixed Price engagements run 3–9 months depending on scope. Retainer engagements run 6–18 months and follow a crawl-walk-run cadence. Agentic AI as a Service engagements have a 3-month minimum and most clients continue annually. Every engagement has clear phase boundaries — you always know what's next and when.
Pricing depends on the engagement model and the scope your Transformation Roadmap calls for. Fixed Price engagements are scoped to a defined deliverable set with a single number. Retainer engagements are tiered by monthly hours. Agentic AI as a Service is tiered by agent scope, integration coverage, and deliverable cadence. After the Stage 1 diagnostic, we deliver a written proposal with the model, tier, and investment clearly named — no surprises.
That happens. If your Readiness Score comes in low, we tell you honestly. We name the conditions that need to be in place — executive sponsorship, budget, bandwidth, basic data hygiene — and we keep the conversation open. We don't sell engagements that aren't going to land well. The door stays open; the timing is the question, not the relationship.
