Three engagement models. One operating discipline.

A clean, bounded build is not the same conversation as a multi-year transformation, which is not the same as a continuous measurement layer. We offer three distinct engagement models — and the Opportunity Engine tells us which one is right for you.

Engagement model 01

Fixed Price Implementation

For organizations that have a clean, bounded scope, a known endpoint, and a budget ceiling that needs to hold. Pricing is locked. Scope is locked. Acceptance criteria are locked. Then we deliver.

When this is the right shape

  • You have a specific transformation need with a defined boundary — an integration project, a reporting build, a workflow automation rollout, a single-system migration.
  • Budget needs to be approved up-front against a single number, not a range or a monthly recurring.
  • You want a clear endpoint after which the engagement is complete.
  • Internal capacity exists to take operational ownership at handover.

What's included

  • Light Process Intelligence application at engagement start to confirm scope and establish acceptance criteria
  • Crawl-walk-run delivery in defined phases
  • Two-week sprint cadence with sprint demos
  • Weekly written progress updates
  • Documented architecture, integrations, and SOPs at handover
  • 30-day post-handover stabilization window

Engagement length

3–9 months depending on scope.

After the engagement

Clean handover. Optional transition to Agentic AI as a Service for continuous agent deployment and measurement, or infrastructure-only support as an add-on for what we built.

Engagement model 02

Retainer-Based Transformation

For larger organizations with complex, multi-function digital transformation needs that evolve as the work uncovers what's actually true. A monthly hours-based engagement over 6–18 months. The Process Intelligence framework runs from day one.

When this is the right shape

  • The transformation crosses multiple functions — operations, finance, marketing, member services — and the dependencies between them matter.
  • Scope is going to evolve. The Stage 1 diagnostic gave you direction; the actual sequence of work is going to flex as we learn.
  • You want a continuous transformation partner, not a vendor delivering a fixed deliverable.
  • Executive sponsorship is in place and the work has board-level visibility.

What's included

  • Process Intelligence baseline established at engagement start (Month 0)
  • Crawl-walk-run phasing across foundation, build, and optimize phases
  • Two-week sprints with named owners on every deliverable
  • Weekly written updates and sprint demos
  • Monthly performance report against operational KPIs
  • Quarterly Optimization Score updates with QBR — run inside the Zyos OS customer portal OKR & KPI tracker
  • Annual roadmap refresh
  • Transition path to Agentic AI as a Service, optional infrastructure-only support, or clean handover

Engagement length

6–18 months. Most engagements run 9–12 months.

After the engagement

Clients typically transition to Agentic AI as a Service — agents deployed and continuously optimized on the foundation we built, with infrastructure support included. A lighter infrastructure-only support add-on is also available, or a clean handover.

Engagement model 03 · The core product

Agentic AI as a Service

Process Intelligence is the foundation. Agentic AI as a Service is the product that runs on it. Zyos Group's core continuous offering deploys, runs, and continuously optimizes agentic AI on your operational layer — riding on the integrated, documented, instrumented foundation that the Process Intelligence framework establishes. Sold separately from implementation; it is its own product line. Also referred to as Agent As A Service or AaaS.

When this is the right shape

  • Your foundation is in place — yours, ours, or someone else's. The data is integrated, the processes are documented, the workflows are instrumented. You're ready for AI to run on top.
  • You want measurable agentic AI — agents deployed against documented Process Intelligence baselines, with continuous performance monitoring and drift detection, not a science project.
  • You want continuous operational intelligence layered with the agent layer — a quarterly trend line on operational maturity that reads like a KPI to your board.
  • You're a PE firm that wants portfolio-wide agentic AI with portfolio-wide operational signal — comparable, defensible, repeatable.
  • You're a CEO who wants the leverage of agentic AI without rebuilding the operations team.

What's included

  • Month 0 Process Intelligence baseline — the foundation everything else is measured against
  • Targeted agentic AI deployment against documented Process Intelligence baselines
  • Continuous agent performance monitoring with drift and regression detection
  • Monthly performance report against operational KPIs and agent outcomes
  • Quarterly Optimization Score using the same 1–5 framework as the original diagnostic
  • Continuous monitoring of integrations, automations, data quality, and key-person risk
  • Infrastructure support for the integration and AI stack — platform updates, incident response, security posture
  • Named operational partner with quarterly business reviews
  • Customer login to the Zyos OS portal — OKR & KPI tracker for tracking agent outcomes and re-assessing scores, plus implementation views (waterfall + agile)
  • Annual roadmap refresh — what to deploy next, what to retire, where the next agent gets value
  • Optional: portfolio-level rollups for PE firms

Engagement length

3-month minimum. Most clients renew annually.

Process Intelligence vs. Agentic AI as a Service

Process Intelligence is the methodology — the framework, the scoring, the cadence. It is how we work, applied at the start of every engagement. Agentic AI as a Service is the product — agents deployed and continuously optimized on top of the foundation Process Intelligence builds. The framework makes AI safe and measurable; Agentic AI as a Service is what we sell.

Optional add-on · Post-project

Infrastructure support, when you've built something with us.

If you complete a Fixed Price or Retainer engagement and the integrations, automations, or AI infrastructure we built need ongoing tending without the continuous-measurement layer, Zyos Group offers infrastructure-only support as an add-on. It is not a primary engagement model — it is what we offer at the end of a project when keeping the lights on is the right next step.

What's included

  • Integration monitoring and incident response
  • Platform updates and patch management for built components
  • Infrastructure hosting for custom components (where applicable)
  • Security posture management for the integration and AI layer
  • SLA-backed response with named technical owner
  • Quarterly infrastructure health review

When this is the right shape

  • You completed a Fixed Price or Retainer engagement with us.
  • Internal IT doesn't have the bandwidth or specialty to maintain the integration and automation layer at the standard the build required.
  • You want the infrastructure-side discipline without the continuous Process Intelligence layer.
  • Length is open-ended with an annual review.

Already in Agentic AI as a Service? Infrastructure support for the systems we run is included — there is nothing else to add on.

The methodology under all three models

Process Intelligence: the framework that runs through every engagement.

Every Zyos Group engagement runs on the same operating discipline. The Process Intelligence framework measures operational maturity across five dimensions on a 1–5 scale. The framework runs lightly inside Fixed Price engagements, fully inside Retainer engagements, and continuously underneath every Agentic AI as a Service deployment. Different intensities. Same measurement. The same foundation that unleashes Agentic AI as a Service.

01

Process maturity

How well documented, consistent, and followed your core operational processes actually are. From "tribal knowledge in one person's head" to "version-controlled, AI-readable, and continuously improved."

02

Technology & integration

How well your systems talk to each other. From disconnected silos with manual data movement to a fully integrated stack with monitored, observable data flow.

03

Data quality

Whether your reporting can be trusted. From "reports disagree with each other" to "single source of truth, audit-ready, AI-grade."

04

Automation & AI readiness

How prepared your operational layer actually is to deploy automation and agentic AI. The infrastructure question, not the model question.

05

People & knowledge risk

How exposed you are if a critical person leaves. From "severe key-person risk" to "the system runs the work; people don't hold it together."

Aggregated into three scores

The five dimensions aggregate into three scores: an Opportunity Index (how much improvement room exists), a Readiness Score (whether you can execute now), and an AI Horizon (when agentic AI becomes practical for you).

The 1–5 scoring scale

Used for the Opportunity Index, Readiness Score, and Optimization Score.

1.0–1.9Critical
2.0–2.9At Risk
3.0–3.9Developing
4.0–4.9Capable
5.0Optimized
Common questions

About engagement models and pricing.

The Stage 1 Opportunity Engine and the Stage 2 Transformation Roadmap tell us. The shape of the work, the breadth of the scope, the budget profile, and the ongoing measurement need all signal which model fits. We propose the model in writing as part of the Stage 2 Roadmap. You're never picking blind.

Yes — most clients do. A Fixed Price implementation often transitions to Agentic AI as a Service so the foundation we built starts compounding value through deployed agents, or to an infrastructure-only support add-on if the goal is just to keep what we built running. A Retainer engagement typically transitions to Agentic AI as a Service at completion. AaaS engagements occasionally transition back into a Retainer when the measurement layer surfaces a build-shaped opportunity that needs another transformation phase. The path is designed to be flexible.

Because honest pricing depends on the actual scope your Transformation Roadmap calls for. Posting a generic "starting at" number tends to mislead in both directions — it underprices serious engagements and overprices small ones. After the Stage 1 diagnostic, we deliver a written proposal with the model, tier, and investment clearly named. Prospects always get a real number before committing.

The three models are designed to compose. A common shape: Retainer for the active build phase, then Agentic AI as a Service to deploy agents on the foundation we built and run continuous Process Intelligence underneath them. Another common shape: Fixed Price for a defined integration project, then Agentic AI as a Service to put agents on it once the foundation is in place. Or Fixed Price plus an infrastructure-only support add-on if you want the systems we built kept running without agents on top yet. We design the engagement to match the actual operational need.

No. Zyos Group is a consultancy. We do not resell software. We do not receive vendor commissions. We do not have implementation partnerships that bias which platform we recommend. When your roadmap calls for a platform change, we run a vendor-agnostic selection process based on your actual requirements. If a platform we previously implemented is no longer the right fit, we'll say so.
